Lean lines without layoffs
Balancing a sewing line usually gets framed as cutting heads. Done properly, it is about removing waiting — and output rises with the same team.
When a line is rebalanced, the first fear on the floor is that someone is about to lose a job. That fear is the single biggest reason improvement work stalls. The honest answer is that most lines do not have too many operators; they have too much waiting.
## Measure waiting, not speed
Stand at the line for one full hour and record only two things: how long each bundle sits, and where it sits. In almost every line the largest number is not sewing time — it is the queue in front of the two slowest operations. Speeding up fast operators adds nothing while that queue exists.
## Rebalance around the bottleneck
Move work content away from the bottleneck operation rather than pushing the operator harder. Split the operation, add a second machine, or shift a small element to the neighbouring station. A ten-second transfer at the right station can lift line output by several percent without a single change in headcount.
## Make the board honest
Hourly output boards that are filled in at the end of the shift teach nobody anything. Recorded each hour, against a target that reflects the balanced line, the board becomes the fastest feedback loop on the floor.
## Protect the team before you change the layout
Say clearly, before the first change, that the purpose is more output per hour with the same team, and that anybody freed by the change moves to training or a new line. Improvements survive only where the operators are not defending their own position against them.
